The scene: a profitable-looking product that loses money

A new seller finds a sofa throw on Amazon at $29.99. They find a factory that quotes $7.80 per piece. They open a calculator: $29.99 − $7.80 = $22.19 “profit” per unit. They order 500 pieces. The shipment lands. After the first month, the account balance is red.

That math is not a profit calculation. It is a daydream.

The gap between a factory quotation and the money in your Amazon account contains at least ten deductions. This post shows each one, in order, and the questions you should ask before you place a PO.

Why the old way fails

The old way compares the wrong two numbers.

The selling price is what one customer pays. The factory price is what one supplier quotes. Between them sits freight, customs, exchange-rate loss, Amazon referral fees, FBA fees, advertising spend, returns, defective units, storage fees, and the cost of your own time.

New sellers ignore these because they do not see them on the day of the PO.

Freight quotes arrive separately. FBA fees appear later. Advertising costs feel controllable until they are not. Returns feel rare until they hit 5%. Each deduction looks small. Together, they eat the entire margin.

The fix is not a better factory price. The fix is a full deduction chain that runs from the factory quotation to the net deposit in your currency.

Five levels of the real cost structure

Level 1: What the factory price actually contains

The factory price is not one number. It is a bundle:

– fabric material cost
– cutting, sewing, and trimming labor
– packaging (poly bag, carton, label)
– factory overhead and margin
– the commercial terms you agreed on

It also depends on quantity, size, and material. A chenille throw and a faux-fur throw do not cost the same to weave. A 180 × 230 cm throw and a modular 60 cm seat pad do not cost the same to cut.

Ask for the Incoterm before you compare two supplier prices. Compare FOB to FOB, CIF to CIF. Never compare FOB with CIF and call it a price difference.

Level 3: Amazon-side fees

Amazon charges two main fees:

– Referral fee: typically 15% of the sale price for home textiles.
– FBA fulfillment fee: calculated from dimensions and weight. A sofa throw is bulky, light, and awkward — the worst combination for dimensional-weight fees.

The factory price is one lever. It is rarely the lever that turns a losing SKU into a winning one. But it is the easiest one to mis-evaluate — which is exactly why you need a quotation basis you can trust.

Proof: run an illustrative calculation

The seller thought they were earning $22.19 per unit. The reality is a loss.

Here is the simplified math. Variable fees (referral 15% + advertising 25%) take 40% of every dollar. Fixed costs are $9.40 landed cost + $7.10 FBA + $1.50 return reserve = $18.00 per unit.

– Break-even price = $18.00 ÷ 0.60 = $30.00
– Price for a 15% net target = $18.00 ÷ 0.45 = $40.00

Same product, same cost structure: the break-even price and the target-margin price are far apart.

Now compare the levers. Improving the factory price from $7.80 to $7.00 saves $0.80 per unit. Cutting ACOS from 25% to 18% saves $2.10. Redesigning the pack so FBA drops by $1.50 saves $1.50. The smallest lever here is often the factory price itself.

What you can rely on — and what must stay conditional

Hypothetical scene. An Amazon seller is preparing a listing for a sofa throw. The fabric is right. The color is right. The size table says: 180 × 230 cm.

The seller pauses.

The buyer’s sofa is a three-seater with heavy armrests and a wide chaise. Does 180 × 230 cover it? The seller knows the truth: some buyers will order anyway. Some will return.

That pause is where the money leaks. The seller can ship now and hope, or fix the problem before the listing goes live.

A good size chart is not a table. It is a photo, a 15-second video, and one honest sentence: “This will NOT fit XXX.”

Why the old way fails

The size table is the cause. A table of numbers looks precise. It is not helpful.

A row says “180 × 230 cm.” A buyer reads it and thinks: “That sounds big enough.” Big enough for what? For a loveseat? A three-seater? A sectional with a chaise? The table does not say.

How to Compare Fabric Quotes When Specifications Differ

Two suppliers can both quote “chenille sofa cover” and still be pricing different products.

One may be quoting a flat throw with a simple edge. The other may be quoting a multi-piece protector with anti-slip backing, retail packaging and a different delivery basis. The lower total does not become useful until the product, unit and commercial terms have been made comparable.

For an importer, furniture brand or ecommerce seller, the first task is therefore not negotiation. It is normalization.

The rule: compare only completed, aligned rows

Rewrite both supplier offers into one worksheet. Use the same units and the same requested specification. If a field is missing, leave it blank and send a clarification question. Do not fill it with an assumption taken from a photo, product name or previous order.

A price becomes comparable only when three questions have the same answer:

  1. What is being supplied? Product form, material, dimensions, construction, finish and packaging.
  2. How is it being priced? Per metre, kilogram, piece or set; at the same quantity and currency.

Start with the finished product, not the material name

  • finished GSM and the method used to report it;
  • usable width for roll goods;
  • surface or pile construction;
  • backing, lamination or coating;
  • color reference and approval method;
  • care instructions for the proposed construction.

Do not infer durability, washability or softness from GSM alone. Two fabrics with the same weight can have different yarns, structures and finishing processes. The comparison needs a specification plus a physical sample, not one number presented as a quality grade.

Convert unlike units before judging the price

A quote per kilogram cannot be compared directly with a quote per finished piece. First convert both to the same finished selling unit.

For a simple rectangular item, the starting calculation is:

Finished area (m²) = finished width (m) × finished length (m) × number of pieces

Approximate finished-fabric weight (kg) = finished area × finished GSM ÷ 1,000

This is only a starting point. A usable conversion must also account for cutting allowance, pattern direction, shrinkage allowance, edge treatment, backing, accessories, labor and packaging. If the supplier quotes roll fabric by kilogram, ask for the expected consumption and conversion cost for the finished SKU rather than estimating the complete product from fabric weight alone.

Create one comparable-cost line:

Comparable unit cost = finished goods + specified processes + accessories + packaging + allocated setup or testing + logistics included under the selected delivery basis

Use the same destination and Incoterm for both offers. An EXW figure and a delivered figure answer different questions.

Align the commercial basis

A product can be identical while the quote basis is not. Normalize these fields before requesting a discount:

Price the claim, not just the fabric

Words such as waterproof, non-slip, pet-friendly and certified can hide different scopes. One quote may include a backing or finish while another includes only the base textile.

For each planned listing or sales claim, add four columns:

  1. the exact component or finished product covered;
  2. the process or construction being supplied;
  3. the evidence or test method requested;
  4. the approved wording and its limitations.

Printing, embroidery, jacquard, anti-slip lamination, dot coating, waterproof construction and other processes depend on the material and approved specification. Certificates and reports must also be checked for the requested SKU, market and standard. Please revise the quotation against the attached comparison sheet. Confirm the product form, finished dimensions, pieces per set, composition, construction, finished GSM, backing or finish, packaging, quantity tier, MOQ, currency, Incoterm, sample terms and production milestones. Mark any field that requires a sample or test before confirmation.

This request gives both suppliers the same baseline. It also reveals whether the open issue is price, product engineering or missing evidence.

Frequently asked questions

Can price per kilogram be converted accurately into price per piece?

Only when consumption and conversion costs are known. Finished area and GSM estimate fabric weight, but cutting allowance, usable width, pattern direction, finishing, sewing, backing and packaging must still be added.

What if both suppliers use the same material name?

Compare composition, construction, finished GSM, surface, backing and sample reference. A shared trade name does not establish equivalence.

Should freight be included in the supplier comparison?

Fabric is often quoted by metre, kilogram or roll. A sofa cover is sold by finished unit.

The gap between those two units is where costing errors begin. Price per metre does not reveal how much cuttable area the buyer receives, how much mass is being shipped, or whether the fibre claim matches the approved product.

Finished GSM, fibre composition and usable width do not determine cost alone, but they establish the base calculation.

Use finished values on one measurement basis

Before comparing numbers, define when and how they are measured. A greige-fabric width, a relaxed finished width and a width held under tension are not interchangeable. GSM before coating or washing may not describe the material being cut into the final product.

The specification should state:

  • whether GSM is measured on finished material;
  • the agreed conditioning and test method where required;
  • fibre composition and the product or layer it describes;
  • nominal width and minimum usable width;
  • how selvedges, curl, coating edges or visible defects are excluded;
  • the approved tolerance and sampling plan;
  • whether the value applies before or after washing, lamination or another process.

A number without this scope is a description, not an acceptance rule.

GSM converts area into weight

GSM means grams per square metre. It helps convert fabric area into material mass:

Material weight (kg) = area (m²) × finished GSM ÷ 1,000

For one linear metre of fabric:

Approximate weight per linear metre (kg) = usable width (m) × finished GSM ÷ 1,000

This calculation supports freight planning, roll-weight checks and conversion between per-kilogram and per-metre quotations. It does not estimate a finished sofa cover by itself. Backing, edge processes, accessories, labels and packaging add weight after the base fabric has been measured.

Higher GSM is not automatically better. More mass may change drape, drying, sewing, packing volume and freight. Lower GSM is not automatically inferior. Construction, yarn, density, finishing and intended use determine whether the material is suitable.

The buyer should therefore ask two different questions:

  1. Does the finished GSM remain within the approved specification?
  2. Does the approved construction perform for the intended product?

Composition changes more than the material name

Fibre composition affects sourcing cost, hand feel, moisture behavior, stretch, recovery, dyeing, care and the claims used in sales documents. It must describe the relevant component.

A laminated sofa protector may contain a face fabric, functional layer and backing. A statement such as “100% polyester” may correctly describe the face while saying nothing about the complete construction. A buyer should ask which layer was analysed and which wording will appear on the finished product.

Record:

  • declared fibre content and blend ratio;
  • layer or component covered by the declaration;
  • source of the information;
  • test report or verification required for the project;
  • lot or sample identity linked to the result;
  • care, labeling or market requirement affected by the composition.

Certificates and product reports should be checked against the requested SKU and standard. A supplier-level document or test on another construction should not be assumed to cover the current item.

Usable width is the width the cutting plan can use

Nominal width may include selvedges or edges that the marker cannot use. Curl, tension, coating variation, pattern alignment and visible defects can reduce the practical cutting zone further.

Define usable width as the continuous width available for the approved cutting plan after agreed exclusions. The requirement may differ by construction:

  • woven fabric may have firm selvedges;
  • knitted or stretch material may curl or change under tension;
  • coated or laminated material may have uneven process edges;
  • directional pile or pattern may restrict how pieces are rotated;
  • a large repeat may reduce marker flexibility even when width is stable.

Measure width at the agreed points and condition, then record both the observed value and the accepted minimum. Do not convert a single sample measurement into a claim for every production roll.

Calculate the cost of usable area

If fabric is priced per linear metre, the basic usable-area cost is:

Cost per usable m² = price per linear metre ÷ usable width (m)

If fabric is priced per kilogram:

Approximate base-fabric cost per usable m² = price per kg × finished GSM ÷ 1,000

The second formula assumes the kilogram price describes the same finished fabric and does not include separate conversion charges. Confirm whether finishing, backing, wastage or packaging are priced elsewhere.

These formulas make quotations comparable at the material level. The supplier-quote normalization worksheet then aligns quantity, processes, packaging, Incoterm and other commercial fields.

Convert usable area into finished-unit consumption

A finished sofa cover rarely consumes only the geometric area of its pieces. The cutting plan also carries spacing, pattern direction, matching, defects and cutting allowances.

Use a marker or layout prepared for the actual size and set configuration. Record:

  • total pattern-piece area;
  • usable fabric width;
  • directional or pattern-repeat constraints;
  • marker length and efficiency;
  • expected cutting loss and defect allowance;
  • shrinkage or dimensional allowance where applicable;
  • pieces per set and size mix.

A practical finished-unit calculation is:

Base material cost per unit = linear metres consumed per unit × price per linear metre

Then add sewing, backing, edge treatment, accessories, branding, packaging, inspection and allocated setup costs where relevant.

Do not compare two fabric options using one marker if their usable widths, stretch, pattern direction or repeat differ. Each option may create a different layout.

The three headline fields are connected to a fourth: marker yield. A cheaper fabric can cost more per finished unit if its width or pattern creates poor cutting efficiency.

Approve a measurement plan before bulk production

Acceptance criteria should match the product risk and purchase agreement. Avoid copying a universal tolerance or sample count into every order.

The plan should identify:

  1. the approved sample or specification revision;
  2. the measurement or analysis method;
  3. where and how samples are taken;
  4. the accepted range for each field;
  5. who reviews an out-of-range result;
  6. whether production, correction or shipment is paused;
  7. how results are linked to the roll, lot or order.

Does a higher GSM mean a more durable sofa fabric?

No. GSM measures mass per area. Durability depends on the complete construction, yarn, finishing, test scope and use conditions.

Is nominal width sufficient for costing?

No. Costing should use the width available to the approved cutting plan. Record the minimum usable width and any pattern or edge restrictions.

Can composition be approved from the supplier’s product title?
